Our process: From idea to productive AI system

AI engineering is not a one-off project but a structured path that combines product thinking, software engineering and operational excellence. Our approach ensures that every decision — from model selection to infrastructure — targets operational safety, cost control and user acceptance. We design systems that run robustly in production environments and can be maintained by teams.

Phase 1: Discovery & Scoping

In the first phase we work closely with stakeholders, business units and your engineers to refine use cases. We define clear inputs, expected outputs, success criteria and technical constraints. The goal is an actionable scope statement and a prioritization based on business impact and technical feasibility.

In parallel we conduct a technical feasibility check: which models are suitable (LLMs, specialized classifiers), which data sources are available, and which integration points exist in the ERP/CRM/database stack. Even at this stage we sketch an initial architecture and the minimum requirements for a production-capable solution.

Deliverables for this phase: use-case definition, technical gap analysis, high-level architecture, success metrics and a realistic time and resource plan.

Phase 2: Rapid Prototyping & Validation

Based on the scope we build a functional prototype within days to weeks that considers real integration test cases and user data. Unlike academic proofs, our prototypes test interfaces, API latencies, cost per request and failure scenarios — everything that affects operations.

We evaluate performance, robustness and cost structure. This includes metrics such as response quality, latency, throughput, error rates and cost per token/transaction. If necessary, we run A/B tests with different model variants or retrieval strategies to quantify the trade-offs between quality and cost.

Deliverables: functional prototype, performance report, qualitative user tests, decision paper for the production architecture.

Phase 3: Architecture & Production Readiness

Once validation is complete, we design the production architecture: API layer, authentication, observability, monitoring, backups and disaster recovery. We decide on hosting models (cloud vs. self-hosted) and implement CI/CD pipelines including model versioning and automated tests.

In this phase we address security & compliance: access controls, data sovereignty, encryption, logging and audit trails. For sensitive environments we implement self-hosted infrastructure (e.g., Hetzner, MinIO, Traefik, Coolify) and deploy Enterprise Knowledge Systems (Postgres + pgvector) to ensure data sovereignty.

Deliverables: production architecture, security concept, CI/CD, SLA definitions and an implementation plan.

Phase 4: Implementation, Deployment & Operate

We implement the solution according to the agreed architecture: API/backend development, integrations (ERP, CRM, internal tools), data pipelines (ETL, feature stores) and frontend components like copilots or chat interfaces. Our team ensures all components are equipped with observability and alerting.

After deployment we support commissioning: knowledge transfer, runbooks, on-call handover and training for internal teams. We offer options for co-management or full handover including SLA-based support. Monitoring dashboards measure KPIs such as latency, cost, accuracy and user satisfaction.

Deliverables: production system, operational documentation, training materials, SLA options and a continuous improvement plan.

Technology and Model Selection

We are model-agnostic and choose technologies by suitability: OpenAI/Groq/Anthropic integrations, private LLMs, or specialized models. For knowledge access we use either retrieval-augmented patterns or fully no-RAG architectures, depending on security needs. Decisions are always made along cost, latency, data protection and quality requirements.

For internal copilots and multi-step agents we design robust orchestration layers that guarantee transactional safety, rollback mechanisms and idempotent processes. If needed, we build programmatic content engines for SEO, documentation and communication systems that automatically enforce quality checks and governance rules.

Data Pipelines, Observability & Maintainability

Stable data pipelines are the backbone of productive AI systems. We implement ETL processes, feature stores and dashboards for forecasting and reporting. Our experience shows: clear prioritization and a minimal but real scope significantly accelerate the path to production.

In practice we distinguish three phases: Discovery (scope & feasibility), Rapid Prototyping (validation) and Production-Readiness (architecture, security, CI/CD). Each phase has its own deliverables and gate decisions, so stakeholders can transparently track progress and control risks.

Factors that can extend the timeline are unstructured data, complex legacy integrations or strict compliance requirements. We reduce delays by performing early technical feasibility tests, data pipeline work and interface tests.
